Essential toolkit of an agile transformation leader

Large organization transformation that requires changes on several fronts is indeed hard to manage. Mostly because the company under the transformation does not stay still until all the changes really happen. The difficulty comes from trying to keep 3 to 5 years consistent change effort while the company external environment constantly creates new challenges and calls for adjustments. It is worth noticing that the world around us is not slowing down, rather on the contrary.

In a disruptive business environment, agile transformation is typically just one of several strategically important initiatives that are executed simultaneously. Consequently, agile transformation leadership team deals with overloaded businesses teams that are supposed to undergo significant changes and at the same time to navigate in the maze of top priorities and pressing issues of the business as usual.

The key demand on the transformation leadership is handling the risk of losing change momentum while facing the challenge described above. What is the best way to achieve success? Change methodology or agile scaling framework plays an important part in the process, but let’s look closer at the capabilities that we look for in people involved in leading the transformation. Because change is hard for everyone and we naturally tend to care of the ones who are going through the change, but how about the change leaders? Who looks after them while some of the hardest part of agile transformation lies on their shoulders? They need to stay resilient and be ready to pivot any time.

In the opening keynote of the PMI China PMO Symposium, I shared my perspective on the role of PMOs in the volatile world, supported by the latest insights from PMI's Thought Leadership work.

With the new normal of perpetual transformations, organizations need to strengthen their strategic capability of enterprise agility by:

Hyper-awareness in terms of knowing what is impacting the business landscape, having an efficient way to acquire information and turn that information into insights, while making these insights accessible to the right people across your organization

Leading change in a cohesive way, which means minimizing waste of resources on uncoordinated changes. When we lack cohesion, we waste time through internal rework, hinder our teams with poor communication, and ultimately frustrate people, which may lead to the loss of crucial talent.

Minimization and prevention of debt creation – debt is anything that creates baggage and slows us down, such as technological debt hindering the adoption of new technologies, as well as debt caused by underinvestment in the skills of our workforce.

The capability of making the right decisions by fostering business acumen across all levels. Interestingly enough, PMI research shows that Business Acumen is the least invested in skill in the project management profession, and that’s something that should really change.

PMOs play a crucial role in each component of enterprise agility. They are positioned to drive innovation through strategic portfolio management, enable project success by exercising PMI’s M.O.R.E. broaden vision for the profession, and by championing upskilling in business acumen and sustainability skills.

AI & Sustainability: with our ???????????? ???????????????????????? ????????????????, we had the opportunity to represent Project Management Institute on stage at the ???????????????? ???????????????????????? ???????????????????????????????? - an exciting 3-day event full of the latest insights on tech innovations. We brought up the topic that is top of mind for executives and project professionals - ???????? & ????????????????????????????????????????????????????????.

AI and Sustainability are the current major forces shaping our future. Their impact should not be understated - for instance, according to a recent PwC report, the responsible use of AI can boost the global economy by 15% by 2035. At the same time, according to the same report, the consequences of inaction on climate change can decrease the global economy by 7% by 2035.

It is clear that for organizations to succeed in the future, it is inevitable that they continually reinvent themselves to face these megatrends by fueling their growth with innovation. Especially, if the recent estimates of the speed of the whole industrial sector's reinvention are around 7 years.

At PMI, we like to connect the dots, so we researched the benefits of integrating AI and sustainability strategies for decarbonization (published in April and available on our website for free) and explored our other research to identify avenues that maximize the success of AI and sustainability efforts.

Projects with a focus on sustainability are more likely to achieve project success - however, we know from other PMI research that measuring sustainable impact is one of the key inhibitors to advancing sustainability strategies. This creates even more pressure to understand sustainability on a more holistic level and to make an effort to integrate sustainability metrics into project contexts.

Efficient integration of AI and Sustainability strategies on an enterprise level requires C-suite teamwork, which needs to drive further Enterprise Agility - a strategic capability that gives organizations the muscle to thrive in the state of perpetual transformation by creating an environment of fast actions and decision making in a cohesive manner.

Close to 40% of projects are launched to create products. In the context of AI and sustainability, this number is very important because consumers buy our products, not our internal projects. The operationalization of innovation by integrating these two disciplines is crucial for fueling growth and addressing market needs.

We had over 100 professionals in the room to discuss achieving a smooth collaboration between project AND product managers to maximize the value of their efforts.

Why does this topic matter?

Because ???????????????????????????????????????????? ???????????????????????????? & ???????????????????????????? ???????????????????????????????????????? ???????? ???????????? ???????????????????????????????????????????????????????? ???????????????????? ???????? ???? ???????????????????????????????????? ???????????????? leading to a higher project success rate and business growth.

Recent Bain & Company research on consumer product organizations highlights that industry leaders with higher business performance invest more in digital product differentiators, which makes the transition between building new capabilities (innovation via projects) and the product operation models clearly a high-stakes.

We had a great debate during our session. My key takeaways are these:

In a brief poll, ????????% ???????? ???????????????????????????????????????????????????? in the room said they are supposed to reach the project & product ???????????????????????????????????? ???????? ???????? ????????-???????????? ????????????????????. That’s not great… it is a missed opportunity to approach projects and products strategically on a portfolio level, especially through the lens of enterprise prioritization and resource allocation.

????????????????????????????????????????????????????, ????????????????????????????????????????????????????????, ???????????? ???????????????????????????????? ???????????????????????????????????? were among the highlighted ???????????????????????? ???????????????????????????????????? for smooth collaboration between project & product professionals. To overcome these obstacles, I recommend spending some time walking in other professionals' shoes. Recently, I’ve heard “product managers care only about customers and project managers care only about deadlines” – is it really like that? Find out by spending a day “on the other side”.

Professionals in the room voted on the most impactful practices to support the smooth collaboration and integration between projects and products – the winners are:

️ Integrated governance and joint decision-making
️ Defining clear roles while being open for sharing, learning, and improvements on both sides

What is ???????????????????????????????????????? ????????????????????????????, and why do we need to talk about it? Agility is often described as an ability to react, adapt, be flexible. On the enterprise level, on the level of the whole organization, we talk about a ???????????????????????????????????? ???????????????????????????????????????? that covers:

️ ???????????????????????????????????????????????????????? as the ability to acquire information, filter noise, and distill insights that guide informed decision-making and urgency for reactions
️ ???????????????????????????????????????????????? as the ability to quickly and efficiently reprioritize, relocate focus and energy, and realign teams and their efforts toward the action that is needed

I recently interviewed professor Arturo Bris on this topic, and he noted that due to the speed and impact of large-scale changes, such as digital technologies, ???????? ???????????????????? ???????????????????? ???? ???????? ???????? ???????????????????? ???????????? ???????????????????? ???????????????????????????????????????? ???????? ???????????????????????????????? ????????????????????????????????????????.

Now, imagine what it means for organizations and their internal enterprise agility if they want to stay at the forefront of their industry and innovation.

Gaining enterprise agility is not easy as there are many layers of an organization in play. Indeed, there is culture and leadership mindset, but also data availability, tech stack, underlying infrastructure of information systems, and, very importantly, the corresponding design of teams and their interactions. If we want to progress on each of these layers and strengthen organization capabilities toward greater enterprise agility, we need to be able to orchestrate partial changes with a holistic view in mind.

I’m glad we kicked off this debate at our 2025 Project Management Institute Global Executive Council meeting in Barcelona. I had the pleasure of leading the panel with Ana Paula Mundim and Bruno Pont to dive deep into this topic and invite the council members to share their experiences with enterprise agility.

Project Management and its linkages with Innovation

In the global interconnected world, disruptive events are set for a ripple effect with consequences that are hard to predict. Organizations are pushed into a state of perpetual transformation, as now, the only constant is change, and frequent innovation becomes an imperative. I believe that to succeed in this environment is not only about keeping up with the latest technology advancements – attention to people is equally important.

According to Gartner, the average employee experienced 10 planned enterprise changes in the past 12 months alone, and they are getting fatigued. Willingness to support organizational change collapsed from 74% of employees in 2016 to just 43% in 2022, which put change fatigue on top of the 2023 management concern. We don’t see 2024 slowing down.

Leaders need to create an innovation culture with human-centricity and empathy at the center of attention to strengthen fragile organization cultures that are being hit by anxiety fueled by frequent changes.

On a strategic level, I think that concepts of enterprise agility and resilience are not enough anymore – we need to strive for anti-fragility, a term that originated in the macroeconomy discipline and was coined by the professor, former trader, and hedge fund manager Nassim Nicholas Taleb.

In such a context, Global Innovation Management Institute's question about the linkage between innovation and project management takes on a new dimension. The answer goes far beyond the obvious: "You need projects to execute an idea." Today, we need much more.

The state of perpetual transformation is causing a push to blend distinct approaches into hybrid models (in the project management profession, working in hybrid frameworks increased by 57% between 2020 and 2023 - the data are published in the Project Management Institute 2024 Pulse of the Profession report) and the distinction between optimizing operations and innovation is being blurred by the rise of disruptive technologies, such as Artificial Intelligence, Internet of Things, and Blockchain - creating a strong business case for positioning your PMOs close to the C-suite to manage project portfolios with focus on agility, efficiency, striving for impact and strategy advancement.

Leaders need to support their teams by helping them acquire competencies such as problem-solving, business acumen, system thinking, and collaborative leadership to ensure the success of their transformative projects.

Enterprise AGILITY, RESILIENCE, and ANTI-FRAGILITY were on the agenda of the recent Swiss Corporate Networking Group meetup in cooperation with our PMI Switzerland chapter.

What did we talk about? Enterprise Agility, Resilience, and Anti-fragility are concepts that play important roles in our current world characterized by interconnectedness:

A case for anti-fragility: Local events are gaining global attention and causing a ripple effect of disruption, such as instability of supply chains, increased geopolitical risks, and market volatility. A few players can turn such disruptions into growth opportunities – that’s what is called anti-fragility. Enterprise tactics to achieve anti-fragility include constant innovation, adapting, experimenting, exploring, rapid iterating, decentralization, diversification, and multi-skilling.

A case for agility: Consequently, a concerted effort is required to move the needle of the global challenges. Sustainable impact comes from cultivating ecosystems of partners aligned around the same purpose rather than focusing on individual success with a win-lose mindset. To achieve that, organizations need the ability to understand their environment and its underlying structures, envision the potential of technology and innovation, and adjust rapidly to drive the impact. Tactics to increase enterprise agility include fostering psychological safety for high performance, open dialog, growth mindset, connecting and collaborating, frequent feedback loops, and data-driven decision-making.

A case for resilience: Business ecosystems need resilient infrastructure to thrive; that’s where regulated industries play a critical role as enablers for business growth and innovation. Resilience – the ability to withstand shocks and disruptions, such as cyberattacks, extreme weather events, or regulation changes, is based on solid risk management, fostering structure and discipline, maintaining business continuity plans, diversifying key suppliers and materials, and maintaining robust enterprise health.

I had the honor to provide a keynote during the opening ceremony of the Global Project Management Forum in Riyadh and share the latest from the PMI Thought Leadership on AI transformation of project management.
Key insights :
Project professionals, who use GenAI on at least 51% of their projects, apply complex AI use cases 3X More than professionals who use GenAI only on up to 15% of projects – we call these complex use cases Augmentation as they provide a sophisticated decision-making support for project professionals, hence delivering a true transformative power of GenAI technology.
If there are certain organizational enablers in place, GenAI is used more strategically and safely and project professionals receive more support for adoption of this disruptive technology from the senior leaders. Key organizational enablers are having a defined strategy and objectives for GenAI adoption, and installing AI governance and polices.
During the keynote I shared the top three skills in which project professionals should invest their time to get the most from GenAI. Two of them will probably not surprise you – data literacy and prompt engineering. But the third one is eye opening - ability to understand business requirements. GenAI is a tool that can make you more productive, but it does not replace the need to excel in the core of the project management profession and your ability to deliver impact, that’s on you!

Successful Sustainability Strategies

Sustainability is a business and operational excellence challenge. In the list of the top global risks for the next 10 years identified by the World Economic Forum , 4 out of 5 are environmental with a profound business impact. A recent study that has tracked the economic impact of 185 extreme weather events between 2000 and 2019 calculated a yearly average loss of 143 billion dollars. Another risk, biodiversity loss, refers to the significant economic value that the earth's ecosystems provide – such as food provisioning, carbon storage, or water and air filtration. If we’re about to replace these natural ecosystems, it would cost us more than $150 trillion annually—about twice the world’s GDP—according to academic research and BCG analysis. Simply said, we can’t even afford to be unsustainable.

So how can we be more successful with our sustainability strategies? That was the main topic of my today’s keynote at the 7th annual World OPEX forum in Berlin. I referred to the insights from the recent research we did together with the Harvard Business Review Analytical services. You can download to full report on our Project Management Institute website.

And what are my personal takeaways?
Environmental challenges impact whole industries: they change business landscapes, global supply chain management, production processes, and consumer behavior. The environment can’t be separated from the business.
Sustainability is not a call for 'another' transformation—it's an opportunity to embed sustainability objectives in the existing digital transformation and reap significant benefits. The key to success lies in a holistic approach that leverages innovation for a broader impact. This is not just about doing good for the environment, it's about driving real business value and operational excellence.
Many challenges we need to overcome are foundational – the complexity of the topic creates a challenge for explaining it in simple terms. Understand the barrier to adoption based on the sustainability awareness baseline.
Embedding sustainability in your purpose drives real transformation – as with everything in business, it is mainly about the mindset.

Agile transformation is primarily a change in culture and mindset, but as such cannot be done without changes in the company’s management system, team settings, processes and technologies and IT architecture. The high complexity of interconnected changes is a great challenge on its own, yet if it is combined with a long period of needed time and the need to constantly respond to changing conditions, because customers and competitors do not wait for us to transform. How to keep direction and energy despite the difficulty or agile transformation?

Lenka Pincot shares her practical experience on how to manage large-scale organizational changes using proven methods such as Objectives and Key Results (OKR), but she will also present lesser-known approaches, such as the Value-Based roadmap or Destination Postcard. She will show us an internally created program for Agile Leadership development and will demonstrate how to use such program to identify and remove systemic barriers to transformation. Regarding mentors, I always had one of the most unconventional ones. I was taught this: when you have an issue, think about your famous superhero and what they would do.
