HR Embraces Complexity (Get Rid of All Those Models) In The Museum of HR, you can find some great collections. Employee journey maps, Career paths, performance management cycles, HR models, and many more. The biggest collection is of leadership models, nearly 120. All the leadership models force us in the same direction: look for rounded leaders that master the competencies in these 5-10 (sometimes 20 or more!) competency areas. And 120 is probably not enough as I know of various organizations that are developing their own model. HR loves models. If I am chairing at HR conferences, almost every presentation contains some kind of model (very often with three circles as the basis of the model). The use of MBTI is another example. As the economy is improving, the number of vacancies in many countries is increasing. In the graph above an overview of the monthly job openings in the USA from June 2020 to June 2021. In the papers you can find articles with titles like: “More job openings than candidates” and “growth can stagnate because of lack of people”.
In my view there is no reason for organisations to become desperate. Most of the time there are ample opportunities to increase the capacity without hiring a lot of additional people.

Back in 2014 Remco Mostertman, founder of the Dutch HR Community, wanted to start a series with HR Quotes, and he asked if he could share (on Twitter) some of my videos with a nice quote. I provided some quotes, but Remco didn’t like the quote I provided with a short video about listening, so he suggested another one, he found on the internet: “Every good conversation starts with listening”. He created a picture (unfortunately I cannot find it anymore), where a very big ear was attached to my head, and a balloon with the quote. It was posted on Twitter somewhere in August 2014.

There are many communication models, and they all look alike. There is a sender and there are one or more receivers. The sender can choose a channel, and whatever channel she chooses, the message is distorted. The receivers are active or passive. It they react, maybe even if they don’t react, there is feedback. A channel is chosen for the feedback, and the feedback is distorted, if you like it or not. Miscommunication models would maybe be as better title.

2×2 grids are part of the toolkit of almost any consultant. There are many HR related grids, and we have collected a few for your inspiration and entertainment. And not only 2×2’s.
The Pyramid
After the circle and the arrow, the pyramid is probably the most used shape in HR visuals. We found HR pyramids everywhere. Unfortunately we had to report a lot of pyramid abuse. In many visuals it is not clear why a pyramid is used. A good example of the proper use of a pyramid is Maslows pyramid with the hierarchy of needs. The basic needs at the bottom, more “luxury” needs at the top. The higher in the pyramid, the smaller the size of the people in the group. One big group is missing in Maslow’s pyramid: the group of people whose most basic needs are not met.

We all loved the performance management cycle!
Performance management is changing. Almost every HR professional has been involved with performance management cycle design. The HR Trend Institute, in collaboration with The Muesum of HR, is preparing an exhibition of performance management cycles.
In this article we present an overview of nearly 50 performance management cycles. The first conclusions: it is a rather boring collection and the similarity between the cycles is big. The variety is caused by the level of detail of the process that is provided.
Last week I was interviewed as part of a research into “HR in 2025”. This was an interesting conversation, and in the article I want to capture some thoughts I had, before I forget them (and before I change my mind..). It is by no means my intention to summarise the interview, the researchers can do a better job, and I am looking forward to the report that will be published somewhere this fall.

One year ago, on 29 November 2014, I published “9 emerging HR Trends for 2015”. Many of the trends I mentioned end 2014 were very visible in 2015. The changes in performance management, the transfer to mobile, the use of communities for recruitment and people analytics were on the agenda in many organisations. Some trends moved very slow. The end of PowerPoint seems to be wishful thinking. I have been in many meetings, conferences, round tables and symposia this year, and I must have seen more than 5,000 PowerPoint slides. What I sensed was: the really brave companies have stopped with performance management, the middle group have stopped with performance ratings, and the laggers are refining and improving their traditional performance management system.

A lack of trust can influence many workforce analytics efforts. If the focus is primarily on efficiency and control, employees will doubt if there are any benefits for them.
Overall there is a shift to more employee-centric organizations, although sometimes you can doubt how genuine the efforts are to improve the employee experience.
Asking the question: “How will the employees benefit from this effort?” is a good starting point for most people analytics projects. It also helps to create buy-in, which becomes increasingly important with the introduction of the GDPR.
Just measuring the “mood” of employees, and other key people indicators (productivity, tenure) does not necessarily bring benefits to employees. It might actually backfire: employees feel that they are controlled, and their voice is not heard.
Many organisations are still very inwardly focused. The key question is more “How can we solve our problems?” than “how can we solve problems in our society?”. Taking ownership of your corporate social responsibility can be more than offering employees the opportunity to do good on one day per year.
Research showed that more than half of those working in America’s largest companies feel that corporate America needs to play a more active role in addressing important societal issues.
There are enough issues to tackle. Employees are willing to contribute. HR can play an important role in facilitating and stimulating corporate/employee activism.
It makes a difference if an employee must search actively for a learning module that he or she needs, or if that the micro-learning module is offered at an appropriate moment in the workflow, based on real time observations of the behaviour the employee. If there is a meeting with company X in your diary, your personal learning aid might ask: “Do you want to learn more about company X?”. If you are stuck in designing a difficult Excel macro, the Excel chatbot asks you: “Can I help you to design the macro?”.
If you have a meeting scheduled with an employee with a low performance rating (the computer gets this information in the HRIS), you are offered a short module “how to deal with under-performing employees”. During you online sales call, you receive suggestions in your screen on how to improve the conversation (“Ask some questions”, “Try to close”), and afterwards your conversation is compared with best-in-class examples, resulting in some learning points.
The solutions become even better if your individual learning style and the level of your capabilities are considered.
The last years the focus in the HR domain has been very much on process improvement. Old processes are redesigned, and new tools are introduced. On the surface it looks modern and state-of-the-art, but if you look under the hood the real changes are minor. The solutions and programs are still very much organisational focused (we want something, how do we get our employees to get along). Real employee-centric solutions are scarce.
In the meantime, candidates, employees and managers do not see the clear benefits of the HR-initiatives. The processes are too complex, and too standardised. Although we have been talking about the consumerisation of HR for years, the user experience at home is often better than at work.
The expectations were high, but the results are below expectations. Time for HR to go back to the drawing board, and to get a lot closer to the various client groups. What are the burning needs and concerns, and how can we contribute today?
Historically HR has focused very much on standardisation and “One-Size-Fits-All”. Making the shift to an approach where the individual needs, wishes and capabilities of candidates and employees are the starting point is difficult. Traditionally, many HR-practices take the needs of the organisation as the starting point. An example is recruitment: we have an organisation structure, with a hierarchy, and well-defined jobs. Next step: how do we find the candidates that can fill the vacancy? Another example: most onboarding processes are designed top-down: what do we want new employees to know when they enter the organisation? The reverse question is hardly ever asked: what can we learn from the new employees who enter the organisation?
Also Learning & Development has a hard time to make the shift to an individualised approach. We still see many programs targeted at groups (e.g. high potentials, senior managers), with a large classroom component.
The current COVID-19 crisis has led to an increased attention to resilience. How can we increase the resilience of organisations and the people in the workforce, in order to be able to adapt quicker to future crisis. Resilience might not be enough. A better concept is anti fragility, as laid out by Nicholas Taleb in 2012. The short definition of antifragile: "Things that gain from disorder". Organisations will be looking for people with antifragile personalities, people that can help organisations to bounce back on a higher level.
