Turn hype into outcome — AI literacy from top to bottom

AI is becoming more accessible and more pervasive. But there’s a gap!

The conversation around AI is still mainly a technical one - between technical experts and enthusiasts. And even after 6, 7 years of AI becoming more mature, we’re still seeing a gap in connecting this technology with business objectives. This gap largely exists because technologists tend to focus so much on technology rather than where and how it can be applied to deliver business value. The business community, however, experiences AI through Hollywood with either its futuristic or dystopian stories. Or they perceive it as the hype that they read about in the press or that they hear about from their peers. However, successful innovation and transformation go beyond pure technology aspects. And technology leaders and their teams ed to enable their business peers to understand the potential of artificial intelligence and automation in order to successfully harness the technology's benefits.

Make AI your business' superpower — No cape required

Artificial Intelligence is the revolutionary technology of our time. But, there’s more to it than just technology itself. Understanding where and how to use it is just as important. Unless you’re close to the topic of AI already, perception is heavily influenced by AI’s portrayal in pop culture and movies, and by the latest headlines. Neither one is particularly accurate or helpful in business.

While business leaders don’t have to be deep technical experts to apply AI, they need a foundational understanding of the potential that this technology holds for their team, department, division, and company. A strong focus on domain skills + AI prepares them to become the superhero of their AI story.

To trust or not to trust AI — Strategies for user adoption and change management

As organizations are automating more and more decision making in their business, leaders are faced with a key question: How can we ensure end-users accept AI-supported decision making and automation ? The answer to it is not trivial by any means. But research on trust in automation over the last 25+ years provides insights that can be turned into the guardrails of a successful AI program in business.

It all starts with understanding the levels of automation and extends to trust, adequate use of automation, and reliance on AI. In front of this backdrop of key findings, the pillars of successful AI projects and programs provide an actionable framework for increasing end-users‘ in AI and automation.

Generative AI Has A Growing Problem: Humans
Andreas Welsch
September 13, 2023
There’s a common perception that artificial intelligence knows everything, can do anything, and will eventually take over humankind. This perception is especially prevalent for the latest type of AI: generative AI. But I’m not so convinced.

Because, what the majority of people outside of the tech industry don’t know: there’s still a considerable amount of human labor involved in training AI systems. Task workers doing crowd-sourced labor bear the brunt of the work. They ensure that the data that AI models are being trained on is actually useful. And they ensure that the models’ responses are aligned with the policies of the organization that builds them. But why do AI systems still rely on human labor?

You Actually Want Your Generative AI Model To Hallucinate (Sometimes)
Andreas Welsch
August 29, 2023
Hallucination, confabulation, factual inaccuracies — call it whatever you want. The general consensus is: It’s bad. It’s unwanted. It’s a side-effect of using Large Language Models (LLM) that might never go away. Irrespective of the term you prefer, it describes an LLM creating plausible sounding output that is factually incorrect, untrue, and false. As businesses are looking more and more to adopt generative AI, these hallucinations can become a problem when the business’ reputation is on the line, because of a statement that AI has generated. But that’s just one side of the medallion.

Don’t Leave These Large Language Model Security Risks Unaddressed
Andreas Welsch
August 16, 2023
Since the beginning of this year, the generative AI hype has only been accelerating, driven by the popularity of ChatGPT and other AI tools. Businesses are evaluating how and where to incorporate this new technology to increase productivity and to maximize revenue. While AI leaders, software developers, and prompt engineers can guard against certain misuse, end-users might still be able to get the LLM to generate output that is outside of these guardrails. But how can AI teams developing applications mitigate this type of misuse?

Prompt Engineering Is Dead — Long Live Prompt Engineering!
Andreas Welsch
August 02, 2023
AI whisperer, prompt engineer, prompt designer, etc. — whatever you call it, instructing an AI model through natural language to generate an output is a fairly new skill. So, naturally, those that have used these products for some time (and that know how to use them) are in hot demand. But, along with the excitement about this new career opportunity for many, there’s also a looming question: “How long will we even need to engineer prompts before a different interface becomes the dominant method?“

Unleash The Power Of Your Data & AI Strategy
Andreas Welsch
July 29, 2023
A strategy is only as good as it’s implementation.

According to Vin Vashishta, there's a lot of FOMO when it comes to AI.

When planning for an AI strategy, you should identify the opportunities that the business is best suited to pursue — not simply those enabled by existing technology.

The business strategy, business model, and operating model should then be formed around these opportunities. Adding a technology model to these three core pieces can help the business utilize technology to seize these opportunities.

But: Businesses cannot make a leap in AI maturity overnight. The transformation process is ongoing and should be reflected in decision-making.

Navigating The Promise And The Pitfalls Of AI Ethics
Andreas Welsch
July 26, 2023
Companies are touting their comment to AI ethics.

According to Reid Blackman, few understand how to actually operationalize it.

Statements alone do not suffice. There are numerous instances of companies facing trouble due to the ethical risks posed by AI. And also with the potential for reputational risks, it's clear that AI ethics is again garnering attention.

But AI ethical risk programs need to go beyond bias and consider other ethical risks too. Companies need to weave a systematic approach to identifying and mitigating bias throughout the AI lifecycle.

This includes everything from the conceptual phase to the design, development, deployment, monitoring, and maintenance stages.

Read how leaders can put AI ethics into practice

Large Language Models: Do You Catch My (Prompt) Drift?
Andreas Welsch
July 20, 2023
"GPT-4 is getting dumber!" -- The forgotten half of the story:

The operational impact that this has on software development.

Software developers integrating generative AI models into their applications rely on APIs. A prompt is just another parameter that is passed to the API along with a number of additional parameters that control the creativity of the generated output, etc.

But there’s an important aspect that is easily overlooked. Generative AI APIs are different. What has been known model drift before is now also dubbed "prompt drift". You will notice it when your prompts are no longer generating the output that you expect.

If you're a professional software developer, that is a problem.

Especially when your application is being used by thousands of customers and you need to develop, test, and deploy updates and emergency fixes left and right.

Why Good Prompt Engineers Are Worth The Money They’re Making
Andreas Welsch
July 18, 2023
With generative AI, programming itself is evolving from a set of defined input and output in an artificial language towards designing and submitting instructions in natural language (e.g. “Act as an expert programmer. Create a JSON file for a bowling club application.“). These instructions (prompts) trigger the large language model (LLM) to generate and return an output.

Much like traditional programming when an API is called, there are costs associated with each operation of the LLM as the process to disseminate the prompt and generate an output is resource intensive. In the case of LLMs, this transactional cost varies with the length of each prompt and each generated output. That variability can have a significant impact on your application’s cost as its usage scales. If you estimate too little, you end up eating the cost and it hits your profit margin. If you estimate too much, you might no longer be cost-competitive for your customers.

Effective prompt strategies can mitigate these risks. To better understand the context of estimating the cost, let’s start with how inputs and outputs of LLMs are measured, before we take a deeper look at the transactional cost.

The Art And Science Of Generative AI: Understanding, Evaluating, Deploying Foundation Models
Andreas Welsch
July 11, 2023
The new $1,000,000 question: “Do you really need to fine-tune your model?”

Deciding whether to use a large language model can be a complicated decision, considering their cost and complexity. These models aren't ideal for every industry or use case, and consideration needs to be given to potential risks, such as compliance requirements and evaluation challenges.

Some scenarios allow the use of pre-trained models like GPT-4 right out of the box, such as interactive chatbots, while others may require fine-tuning to cater to a specific domain. The latter often involves integrating data from existing databases to ensure relevance and efficiency.

Discriminative models contrast with generative models in their value-addition process. For discriminative models, it's important to consider their performance, including accuracy, inference speed, and latency.

There are publicly available benchmarks and frameworks that help you figure out how well your model is performing. But these tools might not always be a perfect fit for what you need as use cases and domains can vary greatly.

Read more when you should use fine-tuning vs prompting…

Why Your Prompt Engineers Need More Than ChatGPT Skills
Andreas Welsch
July 05, 2023
This spring, TIME reported that Prompt Engineers can make up to $335,000 a year. Computer scientists are furious: “Prompt engineering isn’t even an actual engineering discipline!”

Regardless of your own role, domain, or technical background, chances are, you’ve actually engineered a prompt yourself — for example, the last time you’ve instructed ChatGPT & Co. to generate an output for you.

But, if you think that’s all there is to prompt engineering for generative AI projects, think again. There’s a difference between casual prompt engineers and professional prompt engineers and their approach.

Effective prompt engineering has a significant impact on your company’s ability to monetize your generative AI-enabled product and on seeing a return on investment (ROI).

But the most creative generated output isn’t always what you need in a business scenario.

Rethinking Responsibility In The Age Of Generative AI
Andreas Welsch
June 27, 2023
Generative AI changes interactions with customers by generating responses rather than just making predictions. Leaders need to think about the role and responsibility of their business while leading this change.

For example:
- The potential consequences and harm that AI can bring and how to mitigate them — specifically, questions about fairness and discrimination
- The degree of acceptance of automated decisions based on the impact it has on the individual

- The extent to which these risks can be mitigated and how to address edge cases

Leaders need to understand their role and responsibility in shaping the user experience and the potential consequences of using AI.

Generative AI: A Data Privacy Deja Vu?
Andreas Welsch
June 21, 2023
While it might be enticing to “10x your productivity with these 10 AI tools”, you’re likely also 10x-ing your risk exposure. Recent news from Samsung and Amazon underscore the predicament that businesses are in: Leveraging innovation quickly AND responsibly.

I’m reminded of the early days of Cloud Computing. As businesses started evaluating “the Cloud”, their concerns grew quickly:
- Putting our data into someone else’s data center?
- How is the data handled and by whom?
- Who has physical access to the facilities?

Fast-forward 10 years to the current generative AI hype. The worries of someone else hosting or operating your company’s infrastructure are a widely gone. But there’s new trouble on the horizon: The majority of currently available generative AI tools do not provide the safeguards that businesses need to protect their data.

Crawl, Walk, Run: A Guide to Establishing a Successful AI Center of Excellence
Andreas Welsch
June 17, 2023
Generative AI is the latest buzzword in the industry these days. While several aspects of this technology are new (such as hallucinations, IP infringement, amplified bias, etc.), rolling it out to your developers and end-users still means a change to the way they do their job. A proven organizational model to figure out the ins and outs of a new technology before it is scaled within an organization is setting up a Center of Excellence (CoE). Whether it is process automation, AI, or generative AI, this organization is the tip of the spear and the CoE mission remains timeless and relevant — as does the crawl, walk, and run journey of establishing one.

A few months ago, Chris Johannessen (Editor, The Journal of AI, Robotics & Workplace Automation) has joined me on “What’s the BUZZ?” to share more about setting up a CoE in your organization. Here’s what we talked about…

Managing Generative AI: Between Guardrails And Guidelines
Andreas Welsch
June 13, 2023
Leaders looking to use generative AI in their business need to define policies for the usage of generative AI tools. Without policies, they expose themselves to compliance issues, as well as risks related to their trade secrets and operational efficiency. These policies should cover when and how to use the tool, as well as how to use it safely. But are they the only ones who can take action?

Generative AI: Why We Need More Than Common Analogies
Andreas Welsch
May 28, 2023
Generative AI analogies are falling short.
All it takes is one twist to become relevant.

Business and technology leaders are excited about the opportunities that generative AI presents. But how can leaders convey the opportunities, risks, and complexities of something as abstract as AI?

Lately, I’ve seen several analogies that seek to compare the impact of generative AI to other transformative innovations of their time. But whichever analogy you pick, it is incomplete and trivializes key characteristics that make generative AI truly unique.

Unlike any other technology before, anyone can use generative AI (

When Personalization Matters: A Decision Matrix For Generative AI
Andreas Welsch
May 11, 2023
Generative AI can help you write your emails, your poems, your speeches. But depending upon the context in which you write, the sender might have different expectations about what they receive from you.

The level of personalization and authenticity, for example. Efficiency vs. authenticity is a conundrum only few have had to ponder up until this point — those with a professional speech- or ghostwriter. But as anyone now has access to a personal ghostwriter, it’s an important one to consider. In that context, we’ve asked the question: When should you actually use generative AI?

The Impact of CV Recommender Systems on Procedural Justice in Recruiting: An Experiment in Candidate Selection
European Conference on Information Systems
May 01, 2021
Due to the increasing amount of digitally available applicant information recruiters have difficulties to manage applications through manual recruiting practices. Using CV recommender systems in the selection phase supports recruiters in identifying the most suitable candidates by computing the similarity between a candidate’s profile and job requirements. While recent research has mainly focused on technical improvements, we seek to gain more insights about human-algorithm interactions in recruiting. Our study aims to examine what impact the use of a CV recommender system has on procedural justice in the selection process. Through an experimental set-up with 74 recruiters from 22 multinational companies, our study shows that the incorporation of a CV recommender system helps recruiters to ensure the rule of consistency and bias suppression in the selection phase. Thus, our quantitative results indicate that CV recommender systems can have an impact on procedural justice in candidate selection.

- You still need a "human in the loop" and will want to prepare your organizations with data and AI literacy programs.
- AI needs good data but we still have barriers (such as siloed data).
- Biased inputs can lead to biased outputs.
- Just because you can doesn't mean you should.
