From risks to structural uncertainties:
In 1921, economist Frank Knight drew a foundational distinction between risk and uncertainty. According to his writing in ‘Risk, Uncertainty, and Profit’, risk pertains to situations in which “the distribution of the outcome in a group of instances is known.” In contrast, uncertainty arises in contexts that are, to a significant extent, unique, making it difficult or impossible to assign probabilities to potential outcomes.
Around the same time, John Maynard Keynes similarly questioned the reliability of probabilistic reasoning in his ‘Treatise on Probability’. Both Knight and Keynes were responding to a growing realisation in early 20th century thought: not all future events are foreseeable, and not all uncertainty can be reduced to quantifiable risk.
So what happens when uncertainty cannot be quantified and outcomes unknown? Deep uncertainty – where even the nature or likelihood of future states is contested – emerges in nonlinear systems shaped by complexity, unknowability, and interdependent dynamics. In such environments, shocks can accelerate through feedback loops and cascade systemically.

The recent CrowdStrike incident was just the tip of the iceberg, with any one event capable of rewriting the world's economic landscape. Where the potential benefits are often promoted, critical consideration concerning the limitations of AI follows with a lag. We aim to consider the epistemic context of AI decision-making in uncertain and complex environments in relation to leadership. Our framework uses Deleuzo-Sartrean existential philosophy to draw parallels between the emergent nature of Being and decision-making, in the context of advancements in AI. While AI provides increasing insights, decision-making at leadership level and in complex environments would benefit from understanding the nature of the scientific method.

The relevance of the Disruptive Futures Institute’s frameworks to national security was recently highlighted in Military Strategy Magazine (MSM). In their analysis of AI and wargaming, U.S. Army War College authors Aaron Blair Wilcox and Chase Metcalf cited Spitz’s Journal of Futures Studies seminal paper on “The Future of Strategic Decision-Making” to warn against the fragility of algorithmic reliance in command-and-control and combat planning.
The authors of Military Strategy Magazine noted that replacing “the anti-fragile human system of mission command with a fragile algorithmic one would be to exchange a system that thrives in war’s true nature for one that thrives only in war’s idealized, data-fied representation.” They further emphasized Spitz’s view on model fragility, stating: “The U.S. Army must promote planning systems and processes that are ‘antifragile’—systems that improve under chaos.”

In an era defined by systemic disruption, radical unpredictability and the rapid evolution of artificial intelligence, the classical distinction between risk and uncertainty, first articulated by Frank Knight and John Maynard Keynes, demands urgent reexamination. While traditional risk is measurable through probabilistic models, deep uncertainty involves unknowable probabilities and indeterminate outcomes that increasingly defy legacy risk frameworks. This paper explores how the rising frequency of high-impact shocks – technological, geopolitical, financial and epidemiological – exposes the fragility of conventional risk management approaches. It argues for a paradigm shift, from viewing disruption as episodic to understanding it as systemic, whereby interdependent stressors interact to produce cascading, nonlinear impacts. To address this complexity, we propose the antifragile, anticipatory and agility (AAA) framework as a novel approach for uncertainty management. Drawing on insights from complexity science, strategic foresight and adaptive resilience, the framework emphasizes imagination over prediction and prioritizes managing outcome amplitude over probability. By cultivating organizational shock absorbers and dynamic responsiveness, the AAA framework enables stakeholders to navigate open-ended volatility, build adaptive capability for decision-making under deep uncertainty and seize emergent opportunities across multiple plausible futures. This has critical implications for risk intelligence, insurability and policy design in increasingly volatile and complex environments.

As a society, we must completely adapt the education system, prioritizing experimentation and discovery, instilling curiosity and comfort with uncertainty, first starting in the playground and then spreading all the way to our boardrooms. If we don’t improve our abilities to evolve in a nonlinear world, we could find human decision-making sidelined by algorithms as we become blindsided by increasing complexity, while machines gradually learn to move up the decision value chain.
AAA is often used to reflect the ultimate achievement. Those with finance backgrounds will recognize that AAA is the highest level of credit worthiness, or in science the best rank for alphabetical grading scales.
Stephen Hawking qualified the 21st century as “the century of complexity.” With that backdrop, for some time we have been using AAA as “Anticipatory, Antifragile and Agility” (AAA) to define what humans should be developing to improve their abilities as the world becomes more complex. This need for humans to enhance their capabilities is that much more relevant in the context of machines learning fast and with increasingly higher-level human functions.

My Word For 2026 Is Metaruption—And It Changes How Leaders Must Think

If 2025 felt harder to manage than any year before it, you’re not imagining it. The challenge leaders face today isn’t simply the number of disruptions—it’s their compounding nature. Just as organizations begin adjusting to one disruption—AI, geopolitics, regulation, climate, labor markets—another arrives, amplified by the first. And then another.
Disruptions no longer interrupt the system.
They are the system.
What we are experiencing is not volatility as we used to know it. It is a fundamentally different operating environment—one where shocks stack, interact and trigger second- and third-order effects faster than organizations can absorb them. Planning cycles lag reality. Forecasts decay almost immediately. And strategies designed for linear cause-and-effect struggle to stay relevant even months after they are approved.
There is a word for this new reality. The Age Of Metaruptions. My word for 2026 is metaruption.
Coined by futurist Roger Spitz, futurist and chair of the Disruptive Futures Institute, the term captures a shift many leaders feel viscerally but still struggle to articulate: disruptions stacked on top of one another, each feeding and accelerating the next.

1. Situation
Voluntary Carbon Markets (VCMs) are systems where companies or individuals can buy carbon credits to offset their greenhouse gas emissions. VCMs have many promising aspects, but they do not constitute direct emissions reduction. Additionally, While VCMs create new market-based incentives for carbon abatement, their integrity is often critiqued as lackluster, untransparent, and poorly verified.
2. Complication
The carbon crisis and energy transition are “wicked problems” that exist in dynamic, nonlinear environments, where solutions from predetermined paths cannot be relied upon with certainty. As a result, effective carbon offsetting, requires a nuanced understanding the systems that underpin the market, and strategic projections that propose many possible solutions to uncertain outcomes. Addressing these challenges necessitates integrating climate foresight into carbon market research - allowing teams to move from silos to systems, and rethink the structures that incentivize desired outcomes. Foresight will also allow businesses and investors to consider multiple stakeholders and complex ecosystem interactions.
3. Solution
This article uses Brazilian climate-tech startup Lux Carbon Standard (LuxCS) as a case study to evaluate the role of anticipatory governance - a growing futures concept - in transforming VCMs. By applying climate and strategic foresight, systems thinking, and theories of change, LuxCS is building a democratized, transparent, and effective carbon credit market, initially adapted to Brazil and its biomes. Alongside their foresight integration, LuxCS is using cutting edge techniques including blockchain, satellite monitoring, and innovative biodiversity calculations, to verify the integrity of carbon credits. LuxCS is driving systemic change in VCMs, as their standards can be scaled globally. Nevertheless, while the opportunities are great, this study also explores foresight exercises that reveal how LuxCS’ strategy could result in perverse outcomes for VCMs and the energy transition as a whole.

1. Strategic foresight tools have enabled LuxCS and its partners to navigate deep uncertainty, providing actionable frameworks for decision-making and long-term planning in the VCM ecosystem. 2. While the definitions of trends, megatrends, or metatrends may be subjective, typical trend reports have features in common. First, they are derived from the past, extrapolating history towards the future. Second, even when unrelated, trends are presented as interacting predictably with each other. Third, trend analysis does not account for second- or third-order consequences, implying continuity and a lack of spillovers.
Extrapolating trends is dangerous, especially when they compound flawed assumptions. With time, assumptions magnify; wrong assumptions cascade and blow up.
Trends are not the finality - they are an initial base on which to build, imagine, and explore possible scenarios of the many diverse futures ahead. But the greater the pace of change, the harder it may be to understand the long-term trajectory of a metatrend from looking in the rearview mirror.
"Metaruptions" Drive Systemic Disruption:
To contrast Naisbitt’s megatrends, Roger Spitz's Disruptive Futures Institute coined the term “metaruptions”. A metaruption is a multidimensional family of systemic disruptions.
Metaruptions cause widespread, self-perpetuating effects that extend beyond their initial disruptions. As early changes spill over, impacts combine, propagate, and modify other elements within the system, ultimately disrupting the disruption itself. Imagining the interplay of metaruptions is a creative endeavour, not a number-crunching exercise.
Metaruptions defy rulebooks. We must envision the questions to be asked - and delve into the questions behind the questions. Metaruptions require adaptive problem finding and resilient solutions amidst incomprehensibility.
